Full-day work sessions. These are all about working on projects and getting things done together. There’s no strategic planning here—it’s all about meeting and doing some work.
”Level 10” meetings every month in person.
Quarterly team three-hour breakfast. That’s when we meet at Four Seasons and discuss strategy, things that are working and those that aren’t.
Retreats once or twice a year. We focus on creating a team-building experience. On top of inviting employees, we also invite our mentors and create a company/mentor retreat.
Of course, this is how we make it work. I can’t stand commuting, and our employees enjoy the freedom to work remotely. If you are based in the same area and you believe you could meet even more often, go for it!

Follow this plan for improved retention...
What if you could increase your retention rates?
Would your revenue improve?
You'd probably get more referrals and more business.
And life would get just a little bit happier with happy clients.
But how?
To increase your retention rate, you need mechanisms that find unhappy customers before it’s too late.
You want automated sensors that sound off whenever the warning signs appear.
That way you’ll be able to identify the stages of the journey when your clients feel stressed and unhappy. And, of course, react and do everything you can to improve your customer’s experience.
At UGURUS, we do that using a service called Nice Reply. (Not an affiliate—we're just sharing.) The tool keeps an eye out for potential fires. When it spots one, it sends out a survey to the client who sent the ticket.
You can also create automated emails that trigger when you complete a task for the client.
It doesn’t have to be anything sophisticated. Similar to the Nice Reply setup, a simple “How did we do?” survey is enough.
The key is an ongoing improvement. Such a system allows you to learn about all the problems your customers have as they happen. Once you learn about them, all you need to make your customers happy is to fix them.
Of course, it’s even better not to give them any chance to complain.
And I’m not talking about making it hard to share their feedback with you (you should be doing the exact opposite). Rather, you want to put a smile on their face before they even tell you something is wrong.
You can do that in two ways. First, make the necessary changes to prevent the issues you've come across in your automated process. Then, add little routines designed with one goal—making your customers smile.
Doing this makes room for authentic connections and gives clients a reason to talk about you.
And that makes everyone happy.

As everyone at UACADEMY knows, of course I’m talking about...
There’s something you need to remember during your sales process.
It’s a concept that my clients all know because I’ve told them a million times.
It can make the difference between a sale and no sale.
A killer close rate and crickets.
As everyone at UACADEMY knows, of course I’m talking about what you do at the end of a sales meeting.
Never leave without a scheduled next interaction.
If somebody is unwilling to do that, it means that there’s some kind of objection. Get to the bottom of that objection, address it, and schedule.
If you don’t have your next date set, sometimes it can take your leads weeks—or months!—to come back to you.
Have you been there? Are you there right now?
Think about how many open opportunities you have without a scheduled meeting right now.
If you want to kill their procrastination, you need to reach out to them first.
Usually, it’s enough to shoot them an email asking for an update. Tell them there’s no rush but you’d like to know why you don't have an answer. Most of the time they’ll let you know the cause.
Sometimes, they even say that they’re ready now and you’ll end up closing the deal (yay!).
But what happens if a deal is already in your pipeline but it’s not really a legitimate proposal?
For example, maybe the priorities have changed for your prospect.
If they didn’t let you know about it, it’s as if they’ve “ghosted" you.
To overcome this, you can shoot them an email asking for missed steps in the process.
You can also ask them if you did anything wrong. This is something that people usually respond to. Plus, it will give you feedback if you actually did make a mistake somewhere.
The key is to be straightforward about it in your message. If something is not going to move forward, just tell them that you’d love to know about it.
Naturally, you can also help them make the decision.
Ask if they have any additional questions and schedule the next interaction. This might even help you move a phantom deal to an actual deal.

With a little work, you could have a resource that's full of people engaged in your marketing.
Maybe some are raving fans of what you do.

Leads with just a little work and a few clicks?
I’ve scaled multiple businesses to seven figures thanks to this resource.
I'm talking about good old email lists.
Do you use yours? Are you working to nurture it?
Many agency owners don’t build email lists. And those that do, don’t always treat their list seriously.
If you’re one of them, it’s time to change.
An email list allows you to create marketing leverage that results in a consistent flow of leads.
Naturally, you need to remember that when people first join your list, they’re not ready to buy. They give you permission to educate and nurture them – but they don’t want you to sell to them.
At least not yet.
Ideally, you will start sending them valuable content and building the relationship. If you do it right, soon some of your subscribers will reach out and happily purchase your services.
There are many different tactics that you can use to build that relationship.
For example, you may decide to create a drip campaign educating your readers. Or you may send them valuable content using broadcasts.
Of course, these emails will need to provide value to your list. And if you want to actually profit from this resource, they’ll need to inspire your subscribers to take action.
But don’t overdo the CTAs...
If you try to sell to them with a hard pitch in each email, they'll be more likely to unsubscribe. The key here is to treat your list as a long-term project from day one. In the end, you're warming up your future customers.
So, how do you get started?
The key is to start asap—and not to overthink the process.
Email platforms are a dime a dozen. The key is to just choose something now, and stick with it. So don’t wait—there’s no point in spending months trying to figure out which tool to use.
That's precious time you could have spent communicating and educating a group of people who want to hear from you.
Remember—if you don’t build a relationship with your potential customers, someone else will.
And that someone could be one of your competitors.

Is a website THE most important element in your marketing strategy?
You've niched down and found a sweet spot that you can really help.
They need you.
You're ready to solve their problems.
Now you've lined up some great marketing opportunities.
You're ready to hit send and you realize...
You don't know if your website speaks directly enough to that niche.
Should you build a new one? Make a few tweaks?
Many agencies, when we first meet, target too many personas and offer a variety of services.
As a result, they fail to niche down and become a jack of all trades. Often, their websites focus on too many different pain points. As a result, some of their visitors have no idea if their offer would be a good choice.
However, the bigger problem that we see is not the website.
It’s traffic and awareness.
Your site should speak to a niched-down customer as clearly as possible. That can be done with some changes in copy, not necessarily a major overhaul.
But even the best landing pages and lead magnets won’t work if nobody sees them.
In fact, I’ve seen agency owners with absolutely atrocious websites that were crushing it. How?
They got out in front of an audience of 100 or 500 people in their market. They managed to build awareness and speak eloquently about their pains and problems.
So, it wasn’t the website that made the sale—it was their keynote.
Similarly, publishing an article online can be your awareness building “event”. That article is your landing page.
Your website is there to connect the dots and give people a way to contact you.
Of course, if you have a targeted website focused on your niche, you’ll maximize conversion. But if you want to optimize—and maximize—conversion, you first need to get the people to that site.
Because, unless you focus on awareness and traffic, no one is going to hear about you.
Once people are coming to your site, you will get enough data to make optimizing it worth your efforts. Not to mention that you'll understand what it is that you want to offer.

? Take this much time + what to prepare
Do you walk into sales meetings confident that you've prepared correctly?
Many agency owners that I've worked with have chronically miscalculated how to get ready to sell.
Some spend way too much time digging into the minutiae of a business, then spend the whole meeting explaining what they've learned.
I do not recommend that approach.
Others take just a few minutes to know the basics of who they're talking to. Then they spend the meeting completely missing the mark.
What do these two examples have in common? They missed the opportunity to come prepared to sell.
When you prepare correctly, you can walk in feeling confident and ready.
You'll improve your close rate and stop wasting your time (and theirs!).
So, what should you do?
If you’re going to spend an hour in a meeting, spend the same amount of time preparing for it.
Your preparation will have a huge impact on your credibility and trust once you speak to your client.
You'll be able to reduce that time with experience. Your offer will become more uniform and you'll understand your market better. As a result, you will be able to establish the required credibility faster. Especially as you build authority in your market.
But, that’s in the future. You need to put in the work to get there. That means spending time planning and researching.
Don’t forget that your goal isn’t to learn the ins-and-outs of your prospect's business. Rather, you want to check their site, get an idea of their marketing strategy, and analyze their audience.
You'll find a couple of things that you can discuss with them and ask questions about. That will prove that you’ve actually taken the time to prepare and looked at everything ahead of time. And all that your customers will need to do is validate the information that you’ve gathered.
Of course, you want to make them do the majority of the talking.

Does your offer stand out enough for your audience to decide that you’re the agency they should choose?
Most agency owners come up with ideas first. They decide to offer what they want or look at what others are doing. But they don’t ask their customers.
If you want your agency to scale, you need to find out what your customers actually want and need. Not what you think they’ll want.
How do you do that?
It’s simple – ask them!
Of course, you want to do this in the most efficient way: interviews.
You can’t just go out there and start throwing random questions at them, though.
Instead, you want to script your interviews. That’ll help you stay consistent, find out what’s necessary, and remove bias from the process.
Once you have the script, it’s time to interview the clients you believe are great fits for customer development. Simply speaking, you need to create a list. Why a list?
You want to pre-qualify them to avoid wasting your time on those who won’t talk to you. And if there’s no context behind the conversation, a lot of your clients will say no.
You need to let them know that their insight will help both you and them.
You’ll be able to help them dig deeper into a problem than they ever have. You'll help get to the bottom of it.
Once you have that list, it’s time to reach out and schedule the interviews.
Here’s a great tip that will help you immensely: Set the interviews up so they happen as close together as possible. You can’t interview one person a week. You want to stack the meetings so your mind stays in the game.
You’ll have different people each talking about the key issues, and stacking interviews is when patterns will start to emerge. The patterns you need to hit the key pain points for your clients.

? Here is each step you'll need to get sales...
Do you need more quality leads?
If you have a strong marketing engine, lead flow will be predictable.
You'll be able to scale it up when you need money or down when you're full.
You'll be able to filter out people you don't want to work with.
Could your marketing engine use improvement?
Just like with a real engine, your marketing engine will have fuel that comes in and a result that comes out. There are also a few components along the way that make the process possible.
In total, you have:
Fuel you put in
Your awareness event
Your conversion driver
Your actual conversion
Your fuel is the resources that make your marketing possible. What is it?
Your time and money.
Your awareness event is what attracts your leads to you.
Possibilities include:
Your keynote presentation
An interview
Being on a podcast
Articles you've written
That event might inform 10, 100, 1,000, or even 10,000+ people. But the fuel will be the time and money it took you to create it.
If you’re spending an hour a week on your outreach, that’s your fuel. But, you need to look at all the steps that take you to the event.
For example, if you’re active on social media, then your marketing fuel will also be the people that follow your page. The same goes for the people on your email marketing list.
Don’t forget about the time it takes you to publish content and send it to that list. Perhaps it's 2 hours to write an article for a major blog in your niche, or maybe it's 5 minutes to coordinate with a ghostwriter that does it for you. In this case, your awareness event is the people consuming that content.
Once you have your awareness event—it can also be a presentation or a podcast—you need to add a call to action. That CTA is your conversion driver.
You also need to give them a reason or an incentive to take that action. It can be a free audit session, an email course… anything that has any value to your audience.
If you have highly productized services, your actual conversion will be a sale. But, if you need to qualify your audience first, your qualification event will be your end goal.
If you want your marketing engine to be proven, you need to be able to calculate exactly how much fuel it took you to get one client.

? Here's how to you can start—
You can have an easier process for writing emails.
You need to write frequently to keep your audience coming back and thinking of you.
Keep them interested in your business.
But you don't have tons of time to come up with great ideas with each send.
It can take a while, especially if you try to write them from scratch.
You need a process.
Here's what to do:
First, you need to generate lots of ideas.
Then, you’ll use those ideas to populate your framework.
These two things will allow you to write your emails in record time.
So, why should you start with just brainstorming ideas?
Because you don’t want to start the process each time with trying to figure out what to write about. Doing that for each email would take way too much time. Plus, you'll naturally get into flow and start to generate more ideas, BETTER ideas all in one sitting. Then it's done!
You can use a spreadsheet or any other central way of storing them.
Of course, these ideas should be interesting to your clients...
Think about their problems. Ask them questions and send them surveys to learn about their concerns. Once you have that information, you can use it to come up with specific emails.
By focusing on their problems, you’ll be able to write emails that your readers will look forward to, and find value in.
And don’t get discouraged if the first couple of ideas aren't good enough for you. The goal here is to have as many as possible, as you can filter them later.
Once you select those ideas, it’s time to populate your framework. And if you don’t have one, keep this in mind:
I write a ton of emails. And 98% of them start with some kind of framework.
This isn’t a new idea. Just about anybody who writes has their own framework. It doesn’t matter if it’s articles, emails, scripts for TV shows… Frameworks are everywhere.
The point of having frameworks is that they give you the general structure of the email. You just need to add the topic and details you came up with and polish to make it ready to send.

If you want to scale, you need a healthy and growing list.
A healthy list is one that you email, build a relationship with, and, ultimately, leverage.
You have to use it...
If you don''t email them, the engagement of your subscribers and their interest will soon die out.
And many agencies build lists only to never send them anything.
In fact, some owners worry that if they keep sending emails, people will unsubscribe.
Does that sound like you?
Well, if you don''t email them you''re wasting an opportunity.
Worried about unsubscribes?
The truth is, you can't avoid people unsubscribing. But if the content that you send them is helpful, most people on your list will be thankful for it. In reality, only a tiny percentage of all people on your list will ever leave.
And those who do, despite you sending them great content, were not a good fit for you anyway. Don''t sweat it.
You have to grow it...
Naturally, you still need to keep driving new subscribers to your list. Just keep in mind that while events and business cards are valid ways to get email addresses... they''re really slow.
If you want to grow your list fast, you need to use lead magnets - pieces of content that you're giving away in exchange for somebody's email address. A lead magnet may be a piece of skyscraper content, a book, or even a webinar or an infographic.
The key here is that you need to have multiple magnets. One won''t cut it.
The more magnets you have, the higher the chance that a person will be interested in something and give you their email address.
While lead magnets are critical, it's traffic that you need to be thinking about. If you're starting out, consider doing free content partnerships.
And if you have the budget, paid ads will give you the fastest (and, if you optimize them) best results.

Naturally, the outcome will depend on the people that you choose. But the key here is not to overanalyze things.
Do it this week - not next week, not next month. The time is NOW!
Create a list of people that can help you move forward - pick five names and reach out.
Call them, email them. Whatever works for you.
Get in touch with them and see what kind of momentum you can build.
Don't get discouraged if these contacts don't respond right away.
Give them some time, but be sure to follow up on those who don't respond.
The great part
This challenge works even during quiet periods, like holidays or weekends, when people might see your email and pay more attention because their inbox won't be as full as usual.
It allows you to keep momentum going, especially when you have nothing in your pipeline.
Sometimes, these quick hits can bring you a lot more business than you'd expect.

I see one mistake that agency owners make over and over again.
Maybe you''ve done it, too.
You hire a VA and start off with a big load of work. But eventually you find the pile runs out, and you''re looking for ways to fill their time.
But you have so much to do! It''s not all stuff you can hand off to them, though, so you continue to invent work for the VA to do.
Sound familiar?
If so, you aren''t operating your agency based on seats. Instead of focusing on accountabilities, you base your whole recruitment process on titles.
Often, the problem runs a lot deeper-and doesn't end just with VAs.
Think about a project manager.
What does a project manager do? They manage projects. They create Gantt charts, schedules, watch milestones, create tasks.
So, do you really need ALL the tasks that a specific "title" can do for you?
Probably not. That's why, before you hire somebody, ask yourself a few questions:
What are the different people that should be in your business?
What type of people are they?
What are the actual *tasks* that they have to get done to keep your business running?
Think of everything from big jobs that require specialized skills and several hours per week, down to things that take 15 minutes every Monday to check something.
Once you have the list of tasks, you can then organize those tasks into various seats and name them.
This will prevent you from inventing work you don't need just because you believe someone should do X and Y because of their title.
Surprisingly, if you think about a VA, there's almost never a seat called "VA". Instead, it's a type of employee. And, depending on your business needs, your typical VA can sit in a variety of different seats.
Some common seats one VA could cover include:
Customer support
Marketing assistant
Billing admin
You might be busy enough to need individual people for each of those seats.
If you plan your business like this, you may have a VA with "virtual assistant" type of skills but they add real value working on "genuine" tasks.
That''s what you should aim for.
Instead of using them for "invented" VA tasks-let them use their skills to actually help your business.

? A great place to start for some freedom in your agency-
How do you get the freedom to do what you want inside your agency?
You need to get others to do the things that you don't want to do-or that are preventing you from scaling-for you.
But where do you start? Especially if your agency invoices for a huge variety of services?
Luckily, there''s an easy way to figure this out.
Just think about it like this...
Your services likely fall within two or three of what I call "business units". The common examples include "SEO," or "Web design". The unit with the highest share of the total revenue is likely the one that you specialize in.
This will be your starting point and the first scalable seat that you need to create.
Now, it's time to ask yourself:
What would it take to remove you from the process and have somebody else take over?
I want you to answer this question no matter what. Often, clients will tell me that they absolutely have to stay in that role and that there's no way someone could do it for them.
But this simply isn't true. If you want to scale-you have to let go.
Once you accept that you need to create a new seat, think about what it would take to do that.
Are you going to pay more to bring a new person onboard?
Cool, now you need to figure out how to afford to fill the seat.
For example, you might have to raise your prices by 10% or 15%.
But the numbers don't matter. What matters is that you let go of this mindset of being irreplaceable.
Once you do that-find the person who'll replace you. They might already be in your business or you might have to recruit them.
Define the seat and break down what you need to do to fill it.

What your clients need isn't always what they want.
Here's the problem.
Way too often, agency owners focus on the needs of their clients right off the bat.
Sure, you all have something your clients need.
But the reality is, your clients have no idea what they need. At least, in the beginning, they don't. They only know what they want. When they find your site and it only plays to their needs, only a handful of people will connect with you.
How do you overcome this?
You need to avoid using lengthy lead magnets that are focused on talking about the needs. Stop explaining the whole process in detail.
Show the client that you know what they want.
Understanding their wants will also help you map out your magnet. And it''s a critical thing to do if you want to build an effective one.
You can''t just jump into creating a lead magnet with no plan. If you do so, you'll waste your time and end up with one that's not as effective as it could be.
Most likely it'll be too long, not interesting to your audience, and nobody will want to read it.
Plus, mapping allows you to build the lead magnet FAST.
Why is speed so crucial?
You want to build your lead magnet fast because it allows you to focus on two things:
Getting traffic. Nobody is going to see your lead magnet if you don't get people to visit your landing page.
Optimizing data.
Building your first one takes some guessing. But instead of spending 10 hours on it, it's better to create a few magnets focused on the pain points of your audience - and checking which perform best.
Later on, you just kill off those that aren't working and optimize those that are.

When somebody asks you what your business does, it can be really easy to do one of two things:
Talk about the commodities that you deliver without actually talking about the value you deliver for your clients

If you want to stand out, stop using your experience and skills as one of your selling points.
Guess what your competitors are saying? We have 20 years under our belt!

So what?
X number of years does not guarantee great results.
So...what does?
Here's the problem with the "years of experience" approach:
Almost every agency out there boasts the same thing - they are experienced and have the best skills.
But you know what?
Your experience and knowledge are not what your clients want to hear about.
At least, unless you tell them how you are going to use it to help them solve their problems.
So, how can your message make you stand out in a crowd?
More importantly, how can you get all that on paper in a way they'll understand?
You need to unpack your intellectual property (IP).
Think of your IP as your cookie cutter. Every time you use it, you get the same outcome. You turn your knowledge into something tangible that will delight your clients.
But how do you do that?
You need to look at the stages you take your clients through to deliver results, like the discovery and strategy processes, for example.
Each of these stages is unique to you and it shows your way of handling things. It''s something nobody else does.
For instance, you may be asking questions that are unique to your agency during a client interview.
The key is to use that uniqueness for each of the steps.
Define it and give it a name that's unique to your business and then you'll have a model that you can turn into an IP. It doesn''t need to be complicated or particularly creative-using your agency name in the process name works just fine.
You'll be able to leverage that model to show that you know what you're doing and that you are doing it differently from your competitors.
And naturally, you'll need to laser-focus on your intended outcome.
If you can't tell your customers what they get, you won't be able to take advantage of your IP.

How can you know what customers are thinking?
Maybe Covid and the New Economy isn''t a big deal.
Or maybe it''s all they think about.
So, what''s keeping them up at night?
What problems could you be solving?
Are you missing the mark in your messaging, or in what you offer?
Listening to your audience is where the magic happens.
If you want to learn about the real needs and wants of your customers, you need to interview them.
But, just "interviewing" them is not enough. If you're going to go through all the hassle, you'd better listen to what they tell you.
Listen to what they say but also pay attention to how they say it.
Also, you need to listen to what they don't say.
Use open-ended questions. It will encourage them to elaborate on issues that they maybe haven't thought about.
All that will allow you to get into your customers' heads.
You'll understand the problems that are bothering them the most, and be able to talk to them about those problems.
And you need to do this if you want to ensure that your marketing and messaging is on-point.
But how will you know that you're doing the right thing?
That you're asking the right questions and getting the right answers?
You have to verify with orders.
At the end of the day, customer development is all about getting orders.
It doesn't matter how many people praise your services...
If they say that you're amazing but don't write you a check, you've missed the mark.
You don't want empty words.
Your goal is to get business.
Naturally, you might need more than one meeting for that. Use the first conversation to learn about their problems. At the end of it, try to arrange a follow-up.
If they agree, you have permission to make the transition from learning to offering something.
But if they don't say yes to that second conversation, you need to revisit your interview. Check everything from the script to whether you focus on the right things.
Once you find what needs to be improved, you'll be able to make changes and offer them exactly what they need.

"It''s ten times easier to sell to existing clients than to new ones."
Then why do so few agencies choose to call, email, or even text their past clients?
Especially right now when they need them most?
Perhaps a fear of rejection...
Or of not knowing what to say...
Maybe unsure if they got results the first time...
The best excuse I hear is this one:
"If they needed me, they would let me know."
That mindset is brutal. And it doesn''t get you very far.
Here''s one that will serve you better:
"Out of sight, out of mind."
When you aren''t putting yourself in front of your list of buyers on a regular basis, someone else is. Perhaps your past clients don''t know all the ways you can help them. Perhaps they''re too busy to even pick up the phone (or maybe they didn''t want to bother YOU!).
Whatever the reason, honestly, it doesn''t matter.
What matters is that you have a list of people that have bought from you in the past and you haven''t touched base.
And that''s a missed opportunity.
So right now, while it''s harder to generate new sales due to the 2020 Challenge, it''s probably a good idea to dig deep into your past client reservoirs and start getting front-of-mind to see if or how you might be able to help.
Chances are, your past clients would love for you to touch base. For you to let them know you''re still around and can serve and help in new ways. That you have their best interests in mind. That you care.
I recommend that all of our members touch base with their clients at least once every 90 days. That means actually getting ahold of them and having a conversation. And if you can''t get ahold of them, try back once or twice a week until you do. Get "eyes on them" and make sure you''ve heard first hand that they''re ok and there''s no way you can help them.
But if you can... make them an offer. Tell them how you can help, what results you''re getting for other clients, and if you have any kind of short-term fixes or discounts that could get the ball moving faster and for lower amounts of money.

We all love it when we call a potential client, take them through a checklist, and sign the deal.
The problem is that the best deals don't always get closed during the first call.
Clients like to argue, negotiate, and delay making a decision.
Sadly, those delays can cost you valuable time.
It''s even worse when those clients don''t even know what they want to achieve.
To increase your chances of closing them, you need to map out their ideal results.
Explain to them how you're going to take their company from where they're at now to where they want to be.
Paint the picture of what''s possible. I call it "the island of sad" to "the island of happy".
Then they'll understand the journey you're taking them on and won''t have to ask as many questions. They'll be more eager to agree to your terms since you're now LEADING them.
Doing this allows you to achieve one other critical thing...
It shows the real VALUE you're going to offer them.
Of course, the bridge you create between current reality and results has to be believable. They need to trust you before they decide to work together.
Plus, it needs to be exciting. They want to feel the results even before they achieve them. If you fail to build trust and excitement, they might turn down the offer.
The good news is, with the right strategy call process, you can minimize that risk and start closing deals.

You can quickly reach 100s or 1,000s of people in your niche.
What if we told you that you don''t even need to go to networking events, have a list, or buy ads?
Those are great paths to follow, but they don''t always pack the punch of this source.
Going this route establishes you as someone worth listening to.
Someone worth buying from.
The answer is influencers.
Every industry has them. And they are already in touch with your potential customers. They have email lists and social media followers made up of highly-targeted people.
That is, targeted people that trust that influencer, and rely on their good taste and opinion.
But, how do you find them? And, most importantly, get them to work with you?
Finding them isn't that hard. I always advise people to start by searching for blogs your clients might be reading.
The key here is to look for blogs that are for the people that you want to hire-not for the people that want to get hired.
For example, let''s say your clients are financial advisors. In this case, look for blogs of business growth consultants who help them. Other ideas include coaches, software providers, and founders of niche companies that got sold.
Simply speaking, you want to find the UGURUS of your market.
Another place where you can look is conferences and events in your industry.
Visit their websites and look for speakers and the sponsorship page. Both sponsors and speakers are worth looking at and reaching out to.
Of course, before you reach out to them, you can go through their social media channels. While doing that, check the content that they usually share.
Social media is actually another great place to look as well.
Other ideas include:
Contributors to top industry publishers
Your industry''s top podcasts
Mastermind group hosts
Basically, anyone who's in touch with your audience and has a following could be a good fit.
You have a list of influencers. Now what?
It''s normal to start out thinking that these influencers are going to ignore you.
But the truth is, while they might seem famous in a micro-niche, they're going to be flattered if you reach out to them.
Of course, don't just outright demand that they do anything for you. Tell them what inspired you to reach out to them. Compliment their content and work on building a relationship. In the long-run, such a relationship can be an amazing source of customers.
There are so many ways to find and connect with influencers in your niche.

The right formula for creating email content can change everything for your business. (1 ...)
In our last educational email, we got into how to build a collection of topics to write about in your emails.
Now you just need to plug that info into the right framework.
If you use the right framework, you will save time, stress less, and get the job done right. And make more money! (2...)
If you don''t, your list will continue to sit there collecting dust, and maybe those prospects will start buying from someone else.
Your list exists to generate leads and clients...
Now you can finally put it to good use.
So, what are the (numbers...) all about?
I''ll get into that in a second. For now, let''s go over our framework for putting together great emails. (3...)
Hook your subjects
Build tension in your content
Deliver your payoff
Let's start with the first one. How do you hook your subject?
It's all about your subject line and the first sentence/couple of sentences of your email.
This part is crucial to making your emails work. And if you succeed, your reader will want to explore the rest of what you have to offer.
Unfortunately, many agency owners get that part completely wrong.
They try to push the offer right in the subject line. As a result, the reader doesn't have an incentive to open the email.
Why have an email list if nobody is reading your emails?
That's the only goal of your subject line. You want them to open the email.
Then, you use the first few sentences to make them read it. Let's say that somewhere in those sentences, you mention how you got one of your clients a 17,000% ROI.
That's your hook.
Of course, your hook usually isn't enough to push them to take action. To do that, you need to address their fears, frustrations, or aspirations. Use that information to create tension.
Think about it like this. Every one of your prospects is in one place right now, and every single one of them wants to be someplace else.
They want more time, more money, fewer fires to put out.
They have a problem. Now, you need to paint a picture of what happens if they don't address that problem.
Build the tension.
They'll also wonder what they can get if they overcome it.
And that's when you add a CTA (Call To Action) to show them that you can help them.
You are the payoff.
Or, if it''s an email that''s strictly about delivering value to your list, you give them answers. You can always include a CTA after delivering the payoff.
And that's it - these three steps are the core of every successful email.

My heart sank.
A twenty-year business partnership imploded.
What could I do?
There was no arguing with facts. My partner was leaving and it was the beginning of the end.

Last fall, at our annual conference called USUMMIT-a gathering of digital agencies growing and scaling their business-I gave a talk titled:

The talk was an experience share of one of the biggest reinventions of my entrepreneurial career.

I see one mistake that agency owners make over and over again.
Is managing your employees taking too much time?
Are you frustrated with your hiring process and building your team?

Here''s a common problem...
Owners don''t operate their agencies based on seats.
Instead of focusing on accountabilities, they base their whole recruitment process on titles.
Here's how you might see it happen.
You feel overwhelmed with work. You hire a VA and start creating tasks for that VA.
This often leads to a situation where you start making up work just to fill VA's time. Instead of unloading some of your own work, you end up wasting time looking for stuff a VA could do.
Often, the problem runs a lot deeper-and doesn't end with VAs.
Think about a project manager. What does a project manager do?
It's simple-they manage projects. They create Gantt charts and schedules, watch milestones, create tasks.
But do you really need ALL the tasks that a specific "title" can do for you?
Probably not. That's why, before you hire somebody, you must ask yourself a couple of questions:
Who are the different people that should be in your business?
What type of people are they?
What are the actual tasks that they have to do to keep your business going?
Start here: once you have a list of tasks, you can then organize those tasks into seats and name the seats.
This will prevent you from inventing work you don't need just because you believe someone should do X and Y because of their title.
Surprisingly, if you think about a VA, there's almost never a seat called "VA". Instead, it's a type of employee.
And, depending on your business needs, your typical VA can sit in a variety of different seats.
You might need a customer support person, a marketing assistant, or a billing admin.
They have virtual assistant skills but add real value by working on "genuine" tasks.
That''s what you should aim for.
Instead of using them for "invented" VA tasks-let them use their skills to actually help your business.

Do it right, make it easier ? ??
You can deliver outstanding work to your clients with every project.
Delivering top-notch work, again and again, is a tough job.
There's a lot that you need to remember each time if you want to wow your clients.
But, there's one thing that will make delivering consistent results easier if you have it.
We're talking about a solid process.
It's what distinguishes successful agency owners from those who struggle.
But how do you build it?
Every process consists of key steps designed to help you achieve your desired result. Once you know the result, you need to break down the process in a way that'll allow you to get there.
When you do that, don't worry about the number of steps that you end up with. It can be 20, 30, or even more-and that's ok.
You need to see the entire journey first. Only once you have it all in front of you, it's time to go to the next part-packaging your stages.
This is where you simplify the process.
Now that you have the steps, identify the stages you need to take to achieve your goal. In my case, I had 32 steps which I packaged into three stages: Traction, Authority, and Scale.
You can use the packaged stages to show to your prospects and clients. It will help you communicate what you deliver in a way that's easy for them to understand.
Here's a quick tip: aim to have an odd number of stages. Odd numbers just work better when it comes to helping people understand models and concepts.
Three or five stages should do the job here.
Once you have your steps packaged in the stages, it's time to name the process.
Don't over-complicate this.
It can be as simple as combining the name of your agency with a word like process or formula.
Ours is: UGURUS''s Stages of Agency Freedom.
Having a name for the process builds up your Unique Selling Point (USP).
Why?
It's simple. You're able to tell the client that this is the exact thing that you do and that nobody else does.
It's yet another way to strengthen your brand and stand out from the crowd.

What if something big comes up in your life and you need to step away from your business?
As a business owner, you're accountable for a lot.
In fact, you probably have a set number of things that you need to do on a daily, weekly, and monthly basis.
You probably measure whether or not you're doing everything you need to do.

Of course, the scope of your reverse accountability habit will depend on how well your business is prepared for your absence.

I am not perfect when it comes to following-through either. Based on my Kolbe assessment (take it if you haven't), I am 3-3-10-3. This means that I am three on fact finder, three on follow-through, 10 on quick start, and three on implementer.
Now, what does a lower number mean?
It means that I experience a lot more resistance trying to follow-through than someone who''s a 10.
This also means that if I kept forcing myself to do it, I'd quickly burn out.

Here''s how I solve it.
Any time there's a task that requires follow-through, I look for tools and people to carry the weight of the task after I get the ball rolling.
For example, I have an agency that manages and optimizes my Facebook ads, and an agency that deals with content.
I outsource that frustration so it doesn''t fall through the cracks. I manage it before even trying to stay hands-on.
I love to write, so I often do. But when it comes to posting it on social, I use systems to delegate that stuff to other people.
Which brings me to this-never feel guilty because you can't follow-through. We all have our strengths and weaknesses.
Find people who can do the task for you, create systems, and let them carry the tasks forward. Then you''re free to do what you do best.

? Well that depends...
Recently, I was asked to discuss the topic of VAs...
And what to do to ensure that you use their time to the fullest.
Many agency owners hire VAs because they want to free up their time for the more important stuff.
That''s a good reason to hire a VA, right?
Unfortunately, while the goal is good, the tasks that they choose for their VA usually aren't...
If you decide to only assign your VA the work that you think a VA should be doing (book your flight tickets, manage your email), you're doing it all wrong.
For one, you'll quickly run out of stuff to give them.
This might lead to you inventing work for them. And spending lots of time looking for more work. It may turn out that, in the long-run, you won''t be saving any time at all.
Moreover, if you do all that, it means that you're operating your business based on titles. What you should be using instead are seats and accountabilities.
But it's a trap that I see a lot of people fall into. And there's a simple fix.
Before you hire your VA, take a big step back. Think about all the ongoing and recurring responsibilities that you have to get done. Without which your business won't function properly.
You might even look several months back. What matters here is that you find all the repetitive activities. Once you have a list, you need to categorize them:
Things you love doing and are great at
Things that you like doing and are pretty good at
Things that you don''t like doing that you're good at
Things that you don''t like doing that you're not good at
And then look at those bottom boxes and see what you''re doing that you don''t like doing.
But don't try to assign all that to one VA just yet...
Instead, organize those into seats. Or you might even find out that you can apply them to already-existing ones. Now, only after you assign the tasks to the seats you can name that seat.
Some common seats one VA could cover include:
Customer support
Marketing assistant
Billing admin
When you start planning to expand your team, make sure that your VAs actually save you time.

That's not going to get you more business.
It should be quick and obvious.
It''s time to make it easy for them...
These two tips will help you create the perfect "cut to the chase sentence".
Stop Hiding What You Do
My friend Eben Pagan says:
"You can't convince anyone of anything. You can only give them the right information so they convince themselves."
If you've buried the information that your visitors need on page six of your website, they're not going to convince themselves to work with you.
If anything, they're going to convince themselves that it's too much hassle.
Don't hide what you do. Instead, place it front and center on your appointment funnel.
Your cut to the chase statement needs to be above the fold and on the first page.
That's going to make it one of the first things that your visitors see. This makes it much easier for them to convince themselves to work with you.
Compare It To The Newspapers
Take a look at the Wall Street Journal or New York Times. Specifically, look at what they do with their headlines.
You're usually going to see them use a sentence for the headline and a cut to the chase sentence below.
The headline catches your attention. It's usually more creative and emotionally engaging. It may even use punctuation in the wrong places to get you to look.
The second sentence is more of a straight report. It tells you what the story is about in the space of a line or two.
Apply that same type of thinking when creating your cut to the chase sentence.
The headline covers the emotion while the sentence conveys the key information.

Has your source of leads dried out?
Maybe you got some great results at first, but over time it''s slowed to a trickle.
Maybe your niche is wrong?
Maybe it''s the market?
Maybe it''s too competitive?
It''s more likely that your marketing - or rather, a lack thereof - is to blame.
Especially if, up until now, your strategy was to get leads from your past clients.
Investing time and money into working with your past clients is not marketing.
Sure, you should do a great job working with them. But referrals alone are not something that you want to build your business on. And it doesn''t matter how easy it is for you to get complacent when you have consistent leads coming in. Because, one day, these might stop.
And to build a stable - and scalable - business, you need a marketing engine you can count on.
Ideally, you should be doing something that attracts your prospective clients to you. Because, if you do, this means that you're building yourself as an authority or expert in your market.
This elevates you and shows your premium value. There are three core methodologies which you can use to achieve that:
Free content. Create valuable content in the form of authority articles or podcast interviews. This helps you attract valuable leads and establish authority. The key here is to publish that content where your potential clients are already hanging out. Think, niche associations or groups.
And, once you find the channel that brings you the most leads - focus on it. You don't want to spread yourself too thin.
Partnerships. Reach out to a business that already sells to the markets that you are also working with. You want a business that already has customers that you can sell to. There are plenty of markets that you could target. It could be PR or marketing agencies or a company in a totally different space like a restaurant. In exchange, you could share customers'' data with them or offer them some of your services.
Paid traffic. Facebook and Google give you immense targeting capabilities. This allows you to put your message in front of your ideal prospect within hours of signing up. Of course, paid traffic is risky - so you'll need to work on optimizing your funnel. Paid ads are our current favorite strategy at UGURUS.

One: what are the problems that you solve right now?What is your messaging? Can you help right now? If so, you may be able to change how you talk about the solutions that you solve and make your messaging more current. Think about how you can help them now. Two: consider the solution you offer.Maybe they''re looking for help with leads and clients and they need QUICK results, so your longer-term services aren''t helping. Can you adapt your solution?
Three: If you can''t pivot to meet needs, you might need to change your market. Some markets might just be too different right now.
Be sure to consider the assets you''ve worked hard to build, including ranking, authority, and connections before you make the change.

Here's where our system can help you. It''s the fastest way to organize your business processes.
It allows you to think about your agency in compartments.
You organize the key processes, start involving people so that your team doesn''t have to rely on you all the time.
So, how do you get started?
The key is to inventory your business as it operates today.
Not how you want it to operate in the future, once everything is "perfect". Document it as it operates right now.
Now, creating this playbook is as straightforward as it gets.
You don't need to brainstorm new ideas or spy on your competitors.
It helps look at your business like it's an ant colony. Zoom out, watch how things get done now, and document them. Don't add anything new, and don't complicate things.
To make the documentation more effective, focus on the basics, and take your position.

Oooh, something new!
Let's say that you've found a new cool platform. For you, it's that "shiny object" that's got some great features that you'd love to have.
You spend the money to get it and use it for a while, but a couple of months later, you either forget about it or move back to your old tool.
Does this sound familiar to you?
If you're guilty of having shiny object syndrome, it could cost you a lot more than what you paid.
You see, tools very rarely solve all our problems. In fact, they often create more problems than they solve.
Especially if you go about choosing them all wrong.
At UGURUS, we believe that people are greater than processes. And processes are greater than tools.
People > Processes > Tools
This means you need to start with people first, not the tools, and work your way toward it.
Find the people dealing with the part of your business that you have in mind. What is it that they're accountable for and trying to accomplish?
Next, think about the outcomes that those people are trying to create. What are their success criteria?
Once you have them, you can start mapping the process that they need to go through to achieve that outcome.
When that process is documented, you can look for the best tool that fits it.
Ideally, it should provide some degree of automation. Or some features that can greatly improve your particular process.
It may be easier to find than you think. It could even be something free or simple, like Google spreadsheets or Trello.
The key thing is to look for tools that can support an existing process, instead of getting blinded by some cool and shiny features. You never need all of them anyway.
Look at the process and find the tool. Never the other way around.
Changing the process to fit the tool will cause friction, waste your time, and, most likely, won't improve a thing.

There''s freedom in documentation.
Documentation is my favorite! Said no entrepreneur, ever.
You just need to do it right and move on.
If you document processes, you can hand off work and start focusing on growing your business.
You''ll work on CEO stuff, and not the little day-to-day tasks that take up so much time.
You can also learn how to hand off the bigger jobs, and engage a team to work toward success in their own right instead of alongside YOU.
It''s time to step away...
The right process documentation is the key to delegating work effectively in your business. It also allows you to step away from your agency without affecting its performance.
But, getting the docs in place isn''t always easy. Creating documentation has actually been one of the biggest banes of my entrepreneurial career.
The problem? I used to try to create 100% of my documentation from the get-go.
I'd spend hours building the perfect documents for everything I could right away. But, all that effort would get me nowhere.
You can avoid this. Here''s how.
The key is to focus only on the critical 20%. Because that 20% of processes is responsible for 80% of the results.
That's the 80/20 rule in practice. Only once you deal with that 20%, you should look into the other 80%.
Of course, that's still A LOT of documentation. That's why, as you create the docs, you also need to add fast indexes. And it's nothing fancy - think of a library-style system that tells your team:
The department that the process applies to.
The seat that the task sits within.
A basic description of what it's for.
Creating such a system makes navigating a lot more convenient. This means the team will be able to do their work and achieve desired outcomes much faster.
Speaking of the outcomes. when you create the docs, you need to know the outcome of a particular process. By knowing this, you can tailor the doc to show your team members the most efficient way to get there.
In fact, you should start with the outcome, and work backward, writing down the required steps.

When you visit a restaurant, how much time does it take for you to pick something on the menu?

You're procrastinating.
And if you''re delaying something as trivial as salad or pasta, maybe you''re also procrastinating in something major: your business.
For example, you might have lots of unanswered emails.
Maybe you''re unsure how to respond to customer objections or how to pitch them.
Maybe you''re struggling to make a decision on how and when to invoice them.
So, you decide to just deal with them later...
Sound familiar?
If so, it''s time to stop.
Procrastination eats up A LOT of your time. It also stops you from moving your business forward.
There''s a reason why decision-making is one of the skills of high-performing entrepreneurs.
They know perfectly well that not everything will go as planned.
In fact, they'd probably tell you that they've failed more times than they've been successful.
But they're successful because they made their decisions rapidly, kept pushing forward, and dealt with the consequences later on.
And that's exactly what you need to do.
My advice to you is to go with your gut.
Try to make decisions in five seconds.
Make it, commit to it, execute.
Don't fear the outcome-you can always make it work later on. You'll also get valuable lessons from whatever decision you make.

You want your prospects to pick you.
But there's a lot of competition out there!
What will make you stand out?
What makes you the chosen one?
Many factors go into someone choosing the agency they want to work with, but there is something you could be doing to really stand out from the crowd.
Your clients want to know that there's a method behind your promises.
But when they ask you about how you complete a project, they aren't really interested in all the technical stuff that you do. If you start throwing all the details and industry lingo at them, they'll get bored to death.
They want to know if you have a process. And if you have it, this proves that you've done this before and that it works.
But you need to be able to communicate all that clearly. If you do, you'll attract exactly those clients that you can help. This will allow you to streamline all the processes in your business - from onboarding to delivering outstanding results.
Naturally, you need to communicate your value. This is what makes you stand out from your competition and tells your clients if you're the one they're looking for.
And you need to be confident in your value proposition. Be able to fire that off as quickly as possible when asked about it.
But how do you find it?
To start, I like to have an inventory of proof points and phrases that I use to show my company's value.
UGURUS value propositions include:
You are able to seize bigger opportunities
You get your time back
You lose the uncertainty of going it alone
Proof points include:
Functional (Hired and trained hundreds of employees and contractors)
Social (Raise over $500k for renowned Dr. Rick Hodes to help children in Ethiopia get spine surgery)
Economic (Started, grew, and sold our own 14-person digital agency)
Credential (Adobe MAX speaker and on Adobe's advisory boards)
Miscellaneous (Spent $500k+ on personal and professional development)
Creating this serves two great things...
First, you'll be able to tell your clients what you can do for them using words they want to hear. And going over all that might help you discover stuff you forgot was even there.
Once you have all these pieces of your inventory out, use them to design your end result.
You need to look at all that you offer and see how to put it all together to delight the client.
It's like working with a box of Legos - you take all the pieces you need to create something cool.
Of course, the end result needs to show them value. If you design websites - your end result isn't a website. After all, that''s the bare minimum they expect.
You want to show them something that'll excite them. For example, it could be a website that will double their lead gen.
Now that's a result they'd like to get.

She'd written an email series that helped one of her clients sign $5,000 clients. I asked her how many clients that client had gotten.
She said about a dozen!
Her single email series had led to a client generating over $50,000 in revenue. Now, she had her headline.
Like I've said before-a lot of people don't think they have good stories to tell.
You need to dig into your numbers. You'll often find that you've generated great results for clients without even realizing it. And if you have happy clients, you have stories to tell.
My biggest piece of advice on this is to quantify those results and share them with your audience.
"I''ve doubled the revenue of multiple clients."
"We''ve built great new websites for dozens of businesses in this very niche."
"Our agency recently helped a restaurant increase reservations in just 3 weeks."
Quantified results are going to get you more traffic and leads in the long run for your agency.

So, you've already made first contact with your potential client.
They might be thinking about coming on board, but you haven't quite convinced them yet.
What happens next?
With the right number of interactions, you can manage a better sales process.
An easier sales process.
A process that results in more deals closed.
Now, you not only want the right balance of interactions but also to earn their trust so they want to buy from you.
For this, you need a process you can rely on.
Step 1 - The Discovery Call
This is where you start digging deeper into the client's problems.
It's about identifying true needs.
You're looking to pick out the root causes to show the client that you understand their issues.
From there, you consider some potential solutions. But you don't go into too much detail during this interaction. You're just looking to anchor some ideas to the client's needs to further establish your agency as a good choice.
Step 2 - Solution Presentation
You take a step away after the discovery call and start to come up with a defined solution. Your next interaction involves presenting that solution to the client.
You're not launching into the full sales pitch here. Instead, you're going for the soft pitch.
You'll present a potential solution or two to the client. You'll also discuss a budget range so that the client has an idea of what to expect from the final interaction.
Step 3 - The Proposal Presentation
Do this live and in front of the client (either in-person or over a web conferencing platform like Zoom).
The proposal presentation is where you pull all of the information you've gathered from the previous interactions together. You're going to present the solution you've come up with to a client who trusts you.
That's going to make it much easier for you to demonstrate the value that you're offering so you can shoot for the 10k+ project price.

The images of George Floyd''s final moments looped on repeat over the last 10 days have been hard to process.
Add the deaths of Breonna Taylor, Ahmaud Arbery, and the countless people of color in our country that have lost their lives due to their race, and you arrive at a level of pain and suffering that is unbearable.
We''ve reached yet another boiling point.
A moment that, as a nation, we come to grips with the deep and costly imperfection that is our country and sordid history.

As a leader of a business and community, I wish I didn''t have to make such statements. I wish we could live in a time when people of all races could find equal justice. Equal opportunity. And equal treatment in our society. That''s just not the world we''re in yet...

Hiring can be hard.
Or, hiring can be easy.
Let''s walk through a scenario...
Say you're helping clients build sales funnels.
Who should you hire to help you out?
The best choice would be to hire someone who can do that exact thing at the level that you need it done, right?
The problem is, that's rarely what really happens.
Many agency owners still hire based on "titles". They don't look at the accountabilities and outcomes.
This results in hiring people that are not the right fit for the agency. You''re hiring someone to build sales funnels, remember? Not market your entire agency as, say, a Marketing Director would do.
Hiring based on title could even mean hiring someone who's a few levels above where the agency is right now. Or above what you were originally looking for.
Sales funnels.
Such a person would quickly get bored and you'd waste their potential (and the money you pay them).
To avoid this, you need to define the sizes of the seats needed in your organization. List all the accountabilities and expected outcomes that you need.
Once you have all that, you can start organizing the seats and group them together. Combine related outcomes to create a larger job role.
It may sound complicated at first but in practice, it''s not.
The fun part is that you don't have to get this right the first time. In fact, I've gone through about 40 iterations of my accountabilities and outcomes since I started doing this.
Sounds good, but where should you start?
When you're working through all these principles, you want to just get all of it out of your head and onto paper.
Then, you can start polishing and simplifying things as needed.
This will give you clarity about the role you need to hire for. You'll be able to hire people who'll achieve desired outcomes and push your agency to the next level.
Plus, it will make hiring a whole lot easier.

There''s a smarter way to choose your new employees.
What do you do when you need to put out a big fire in your business? Quickly hire to fill the gap, perhaps?
Many agency owners do their hiring based on the exact skills that they urgently need at the moment.
The problem is, it's not the best approach.
Sure, it might work short-term. But they miss out on hiring someone who'd provide the biggest uplift for the agency long-term.
They've put out a fire but didn't get the opportunity to get the most out of their new hires.
How do you avoid going down that road?
And how do you build a team that's able to prevent the fire from happening in the first place?
First, you need to take a step back in your mind and examine your business.
Zoom out 100 feet and check what needs to get done for it to function today.
Think of your agency as though it's an anthill. When you look at the people, you can't really see who the people are. But you can see what they're doing.
Just like with an anthill, you see the key tasks being performed. This is not about creativity. Rather, you want to see what's going on to be able to find a foundation you can build on.
While doing that, keep in mind the five key functions of every agency:
? Marketing
? Selling
? Delivering
? Invoicing
? Bookkeeping and Finance
Each of these functions needs to have some sense of leadership.
The problem?
You can't be the leader of all five. If you try to sit in every one of these seats, you'll soon become a bottleneck for all.
That's why you need to look at all the seats that you sit in and start looking for replacements.
You might be thinking that you don't need one.
Let's say that you spend maybe 10 hours on marketing. Why? Because you have to manage other things too and can''t spend more.
You need to stop this and start filling those seats with the right people.
An employee in the right seat can spend 40 hours per week on their function. Because that employee takes over, you'll get extra time to focus on stuff that provides the most value to your agency.

When you're in the only key seat in your agency, nobody can replace you.
That means no vacation...
No emergency days off...

The reality is, if you want your business to scale, you need more than one key seat. And, once you identify them, you'll also need to prepare them for growth.
Because, if you only have one seat in the agency-and that seat is you!-you'll be stuck with everything.
This limits how much work your business can take. Especially if you're the person touching 100% of everything that comes through your agency.
The first and often key step to overcoming this?
Identify your bottleneck.
And, if you''re like many agency owners, you may not even realize that you''re the problem.
Yet, how you spend your time will determine how much it can grow.
I learned this the hard way...
For a long time, I was sure that I had to get involved in every client meeting that we had. I couldn't see things done differently. Unfortunately, this created two big bottlenecks right away:
All meetings had to fit into my schedule
There was a limited number of meetings I could book every month
I wasn't doing anything ground-breaking that someone else couldn't do. Presenting to clients and getting them to make a decision is not only possible by Brent Weaver.
However, what I really enjoyed about those meetings was control over what was happening in my agency.
But was it enough to justify being a bottleneck?
Definitely not. And the truth is, the same can be applied to any task that you do. Just look at your calendar and ask yourself:
"How much do I really contribute to this?"
As you'll realize, you could delegate most of your tasks. And that's a good thing. It means that you can spend more time on growth.

What's the fastest way to overcome a ton of competition?

But it's not enough to just tell a client what you offer.
If you can create a dynamic and interactive presentation around your proposed solution, you hook the client by showing them instead. You get them engaged and you educate them. This means they're much more likely to select you as their solution provider.
What does "show, not tell" mean?
Imagine that you're sitting down with kids to tell them a story.
You''ll hold the children''s interest for a while. But eventually, they''ll drift away and you''ll start to become background noise.
You're telling them the story instead of showing them.
What if you introduced puppets into the story? Each puppet represents a character who acts out the scene that you're describing.
Now, they're much more engaged. You're not just telling them something. You're acting it out with your props and showing them something that keeps their attention.
You''re pulling out some bells and whistles to keep them interested.
"Show, not just tell" is all about doing the same thing for your potential clients.
So, how do you do it?
Here are a few ways to "show" rather than "tell":
You could have case studies to present, rather than just saying what you can do
Show an action in process, whether that''s one simple aspect of creating or a full walkthrough on a project
Have an interactive presentation - get creative and involve them
These ideas allow the client to get properly engaged and are all good ways to make sure you show and don't just tell.
You're looking to do something more than just talking about the same solutions that every other agency offers. When you show the client real-world and interactive examples, you engage them in the proposal process.
They can see that you offer what you say you offer. Plus, they''ll actively learn about all of these terms and deliverables that they may not be clear on.

Today I want to admit something...
But we''ll get to that in a second.
You have areas of your business that you don''t enjoy. Right?
And I''m not talking about taking out the trash. Think about the nitty-gritty stuff that makes your business function-or even the big stuff!
Maybe you don''t like managing accounts receivable.
Maybe you can''t stand responding to email inquiries and phone calls.
Do you have to keep slogging through, with your time being sucked up and your energy being drained?
So, would you like to hear my least-favorite-thing?
I really don''t like editing.
And, believe it or not, I didn''t even edit this email.
For somebody that writes and publishes as much as I do, it makes me feel a little bit of guilt and shame...
Like I should be able to handle it myself.
Silly, right?
And sometimes, my fear or dislike of editing keeps me from publishing content.
In the course of your work, you''ll realize that there are parts of your business that you just don't like doing, too. No matter how many times you do them, no matter how good you get at them.
And that''s okay! You don''t need to be perfect at everything, or even like it all.
You can find a person, a tool, or a process that can help you do the stuff you don't like doing. I leverage other people''s talents to overcome my own shortcomings.
This fabulously edited email, for example.
Anyway, when I write a new blog post or memo, there are certain times I think: "Man, I''m not really happy with this, I need to go back and change it".
But instead of halting my process or delaying it, I simply outsource the editing.
It may cost me a little bit of money here and there, but what I get out of that is beyond a bit of help editing. Outsourcing alleviates the mental load.
The work gets done, I move on with my day, I publish the work.
And that''s what''s important-getting the outcome that you want.
So if you find that there are parts of your business that need a bit of help, try to overcome the resistance or fear of paying to hire somebody.
While you might be able to save a little bit of money by doing it yourself, the mental load that you can alleviate is worth it.
The benefits will far outweigh the costs. I promise you.

There''s something that drives me crazy that I hear all the time from clients...
If they could just let this one thing go, their outlook on life and business would do a 180.
They''d be less stressed.
And they''d start stressing about the right things.
It's 2020...
It's been over a decade since the last recession.
And yet, some people still tell me they can't take their business to the next level because of it. Sure, many businesses were hit at the time. But can you really blame everything on something that happened over ten years ago?
Even more importantly...
Should you blame your situation on things that you don't have any control over?
Things like macroeconomic forces, new competitors, economic shifts, and unpredictable political decisions.
Or is there a better way to spend your time and energy?
Have you heard of Stephen Covey? He's the guy who talks about circles of concern and circles of influence. The first circle is the things that you worry about unnecessarily. They include macroeconomic situations like the recession.
The things you can''t control.
I'll be honest-it's not like I never think about the things that fall exclusively into that circle. But the truth is, any time there's something happening-be it a small or a big shift-you need to look at what you can control.
This will include things that fall into the second circle or your circle of influence.
You can think about it like this: what can you change in your business right now to improve your situation?
Say your focus was a niche that was heavily affected by a macroeconomic event you had no control over.
You might have to change your pricing or experiment with your marketing.
Or you may need to look inside your own company...
Maybe you have too many employees, or need to re-think your internal processes. In extreme cases, you might even need to change the market that you're operating in.
The thing is, even if you had to switch the market-that's something you can control.
You can't control what happens to the market, but you can choose the market itself.
Sure, doing that would demand tremendous effort. But it's better than going broke, isn't it?
Sometimes you need to fight to survive. But no matter what happens out there, there's always something that you can change.
The key is to move away from the victim mentality and focus on things that you can influence.

It''s possible to know your next month's revenue.
As well as that of the months to follow.
You can make your income more predictable if your business is set up the right way.
You can scale easier, too.
You simply look at your customer list and know that next month, you''ll receive payment.
That's what having recurring revenue at your agency is like.
Sure, the exact number of customers will fluctuate. But if you deliver, you should be able to predict how much you'll earn with great precision.
That precision is the key to setting both short- and long-term goals for your business. And having those goals-and hitting them-is what allows you to scale effectively.
Here's what you need to build a recurring stream of income for your agency...
First, you need to put your services into packages.
You need to have tiers in those recurring packages. Ideally, each tier should cost between two to five times more than the previous one. That way, you can target those with different budgets and needs. This rule is not set in stone, so you are free to find what works best for you and your customers, and experiment with different pricing.
Make sure that the plans are different from each other. When presenting, you need to start with the lowest-cost offering. Naturally, each tier should ascend in value.
The key to success with recurring income is to pack your tiers with irresistible value. Remember, you aren't offering just the technical part of the deal.
Remember...
You can''t forget to offer your clients an exceptional experience.
Figure out where to add value beyond what your competitors offer, and put it in the package.
Make the package worth your client's time.
And, more importantly, never take that client for granted.
Recurring income is not a "set and forget" system. You need to take care of your relationships with those clients. To start, you can do this by calling them often and keeping them in the loop.
They might be signed up for your most affordable option now...
But you never know when they might decide to upgrade.
They might even have another problem that could result in a whole new opportunity. And by having a good relationship with them, you'll be on the top of the list that they'll ask help from.

Over the last couple of years, a member of our UACADEMY program leveraged our coaching and instruction and began to evolve their generalist, white-label development shop into an outsourced production team for WordPress called UnlimitedWP.
As they built systems and processes to help digital agency owners quickly scale website maintenance, build, and production, I couldn''t help but think that this offering could become the bridge for so many fast-growing agencies to add a team without the risk or headache of full or part-time staff.
About a year ago, UnlimitedWP's founder, Ronik Patel, and I began to have conversations about forming a partnership to better serve the agency market. To help fast-growing agencies that are stressed with success to more quickly serve their clients in a profitable and scalable way.
I'm proud to say that earlier this fall, we closed our initial round of investment and UGURUS became a minority partner in UnlimitedWP.
I couldn't be more excited about the future of our industry. I believe digital agencies are on the frontlines helping businesses and organizations adapt to the rapidly-evolving technological landscape.
UGURUS exists to train, coach, and connect digital agency owners to scale and achieve freedom in their business and life. And now UnlimitedWP is our first venture into a deeper investment with a done-for-you service that furthers this vision.
Several current UGURUS clients are already using UnlimitedWP and have great things to say about it.
While our companies will continue to operate as two distinct and separate businesses, we are excited about the partnership possibilities.
